8 levels of context maturity in AI-native engineering

AI shows up in about 60% of engineering work now. But only about a fifth of it can actually be handed off without someone watching the output. That's the gap worth talking about, and it isn't a model problem.

It's context.

Not long ago, you were the context engine. Every good agent session ran on you remembering what to paste in. So teams moved to rules files and CLAUDE.md, and most of them quietly stalled right there. The rules rot faster than anyone can keep them current.

This session walks through the 8 levels of context maturity, the model we use to explain where teams get stuck on the way to agents you can actually trust. It comes in three zones:

  • You are the context (Levels 1–2). Tab complete and agent IDEs. Output is only as good as whoever's driving.
  • Curated context (Levels 3–4). Context engineering, plus the "plan, delegate, assess, codify" loop. Better than relying on memory, but it has a ceiling: rules only capture what you already knew to write down.
  • The context layer (Levels 5–8). MCP and skills, harness engineering, background agents, agent teams. Here, synthesized, permission-aware context becomes load-bearing. It has to exist before a human can step out of the loop.

You'll walk away knowing:

  • Which level your team is actually at, and which wall you're probably hitting. Most teams are stuck at one of three main walls.
  • Why adding more tools and connectors and context window eventually stops helping. And what you do instead.
  • What it really takes to get to a context layer. Bad context gets more expensive the closer you push toward autonomy, so this is the part worth getting right early.
